What is Release Train?

A Release Train is an agile scheduling concept where software releases happen on a strict, predictable cadence, much like a real train departing a station at a set time. Instead of waiting for a specific feature to be finished, the release happens on schedule, including only the features that are fully completed and tested. This approach synchronizes multiple teams and provides stakeholders with a reliable timeline for new updates.

When to use it

Release Trains are highly effective for scaling organizations where multiple engineering teams work on interconnected components of a single product. They solve the problem of delayed monolithic releases by enforcing a fixed cadence, usually every two to four weeks. Teams should adopt this model when coordination overhead becomes too high and stakeholders need predictable delivery cycles without micromanaging individual feature timelines.

Example

A SaaS company with four separate engineering squads uses a bi-weekly Release Train for their core platform. The train "departs" every other Tuesday at 10:00 AM. If Squad A finishes a new dashboard export feature by Monday evening, it gets included in Tuesday's release. If Squad B's integration update encounters a bug and misses the deadline, it simply waits at the station for the next train two weeks later, rather than holding up the entire company's deployment schedule.

How Planet Roadmap helps with Release Train

Planet Roadmap helps teams coordinate Release Trains using Timeline and Gantt views to visualize dependencies, while Sprint boards track which features are ready for the next scheduled deployment.

FAQ

What happens if a critical feature misses the Release Train?
If a feature misses the cutoff, it typically waits for the next scheduled release to maintain predictability. However, most organizations have a secondary process for emergency "out-of-band" patch releases to handle critical security fixes or severe bugs that cannot wait.
How does a Release Train differ from continuous deployment?
Continuous deployment automates the release of individual changes to production as soon as they pass testing, potentially happening dozens of times a day. A Release Train batches features together and deploys them at a fixed, regular interval, which is often necessary when managing complex dependencies or when enterprise customers require predictable update schedules.
