What is Backlog Grooming?

Backlog Grooming (also called refinement) is a recurring session where the product owner and development team review, prioritize, and clarify the list of upcoming tasks. The process ensures that the most important work is clearly defined, estimated, and ready for the team to start during the next sprint. It keeps the backlog healthy by removing outdated items and breaking down complex features into manageable stories.

When to use it

Teams should perform backlog grooming regularly, typically once per sprint, to prevent the backlog from becoming unmanageable. Use it when user stories are too vague to estimate, when stakeholder priorities shift, or when the team needs to identify dependencies before committing to work. This practice solves the problem of long, unproductive sprint planning meetings by resolving questions in advance.

Example

A SaaS team preparing for their next development cycle reviews a backlog of 40 potential tasks. During the grooming session, they identify an epic for 'Enhanced Security' and break it into three smaller user stories: Two-Factor Authentication, Audit Logs, and Password Complexity Rules. They assign story points to these new items and delete several 6-month-old feature requests that no longer align with the product strategy. By the end of the session, the top 10 items meet the 'Definition of Ready,' allowing the team to start the next sprint immediately.
