Quantitative Metrics for Prioritization
Start with metrics that directly reflect customer behavior and business outcomes. These give you an objective foundation for comparing the potential impact of different features.
- Feature request volume: How many customers are asking for this? Track counts and unique requesters.
- Revenue impact: What is the total ARR of accounts requesting this feature? How much pipeline is blocked without it?
- Usage data: Which existing features are most and least used? Low adoption may signal a need for improvement or removal.
- Churn correlation: Are customers leaving because of missing functionality? Identify patterns in cancellation reasons.
- Support ticket volume: Which issues generate the most support load? Fixing these reduces cost and improves satisfaction.
Qualitative Inputs That Matter
Numbers alone do not tell the full story. Pair quantitative data with qualitative input from customer interviews, sales call notes, and support conversations. A feature requested by only five customers might be critical if those customers represent your ideal profile and the feature removes the primary barrier to adoption.

Building a Prioritization Scorecard
Create a scorecard that combines your chosen metrics into a single view. For each feature candidate, fill in the data points you have and identify where you need more information. The scorecard does not make the decision for you but it ensures every decision is grounded in the same set of facts.
Avoiding Data Pitfalls
Data-driven does not mean data-paralyzed. Set a time limit for your analysis. If you cannot find conclusive data within that window, make the best decision you can with available information and set up tracking to learn from the outcome. Also beware of survivorship bias in feature requests. You only hear from current customers, not from the prospects who left because a capability was missing.
