What is Theme?

A Theme is a broad, strategic focus area that groups related product initiatives, epics, and features under a single business objective. It provides a strategic framework for the work being done, ensuring that individual tasks collectively drive a specific outcome rather than just delivering isolated features.

When to use it

Teams use themes when planning quarterly or annual roadmaps to prevent their backlog from becoming a disconnected list of features. Themes provide the narrative behind the work, making it easier to communicate product strategy to stakeholders and prioritize initiatives. They are essential for shifting a team's focus from output (shipping code) to outcomes (solving user problems).

Example

A SaaS team might set a Q3 theme of "Frictionless Onboarding." Instead of merely committing to a random list of features, they evaluate all potential work against this theme. If an epic related to "advanced exporting" is proposed, it is deprioritized because it does not support the "Frictionless Onboarding" theme, ensuring the team's effort remains strictly concentrated on improving the 14-day activation rate.

How is a Theme different from an Epic?
An Epic is a large body of work that can be broken down into smaller tasks or stories, usually with a defined scope and completion state. A Theme is a broader strategic bucket or focus area that spans across multiple Epics and ongoing initiatives, often persisting across multiple quarters.
How many Themes should a team focus on at once?
Most product teams focus on 2 to 4 Themes per quarter or planning cycle. Having too many Themes dilutes focus and complicates prioritization, which defeats the purpose of thematic planning and turns the roadmap back into a scattered feature list.
